How to follow up on an email nobody answered
The silence usually is not personal. Your follow-up should assume that.
The situation
You sent something that needed a reply. Nothing. Now the follow-up has to chase without accusing, because nine times out of ten the message is simply buried.
The effective follow-up makes replying cheap: it restates the ask in one line and gives a default that happens if they do nothing.
Why it is hard
A follow-up carries an implied accusation — that the reader failed to act — which is why so many read as passive-aggressive even when the words are neutral. Removing the implication is mostly structural: attribute the silence to circumstance rather than choice, and reduce the cost of replying. A stated default converts the reply from an obligation into an option, which is the difference between nagging and a nudge.
What to actually write
Two versions of the same message. Same facts, different posture — which one is right depends on the relationship, not on which is “better”.
Subject: Re: Q3 budget sign-off Hi Rob, Bumping this in case it got buried — no urgency implied. The one thing I need is a yes or no on the £14k line. If it is easier, I can assume yes and proceed Thursday unless you say otherwise. — Sam
Subject: Re: Q3 budget sign-off — blocking Thursday Hi Rob, This one is now holding up Thursday's start. I need a yes or no on the £14k line. If I do not hear back by end of Wednesday I will proceed on the assumption it is approved. — Sam
What to avoid
- "Just circling back." It says nothing and signals you have counted the days.
- "As per my last email." Universally read as annoyance, whatever you intended.
- Following up daily. It trains people to wait for the next one.

How long should I wait?
Three to five working days for a normal ask. Sooner only if something is genuinely blocked, and then say what is blocked.
How many follow-ups?
Two, then change channel or escalate. A third email rarely produces what the first two did not.
